Why onboarding determines client retention
Client retention in agency work is determined in the first 30 to 60 days more than at any other point in the relationship. A client who sees the platform working, gets their first results and understands what is running in their account stays. A client who has a slow or confusing onboarding, is not sure what has been set up and does not see results in the first month becomes a churn risk before the second invoice.
Fast, systematic onboarding achieves two things simultaneously. It delivers value quickly by getting the client's automations live before they have time to question the purchase. And it creates a professional impression that builds confidence in the agency's competence before results are visible. The agencies with the lowest churn rates are almost always the ones with the most systematised onboarding process.
What to prepare before onboarding
Before you touch a new client's sub-account, have three things ready. A niche-specific snapshot that matches the client's industry. A short onboarding checklist that covers every step from snapshot installation to kickoff call. And a standard welcome email template with instructions on how to access the account and what to expect in the first 30 days.
If you do not have a niche snapshot yet, build your first one from a template sub-account before you bring on your first client in that niche. Trying to build from scratch during an active client onboarding is the fastest way to make mistakes and take longer than expected. The snapshot investment pays for itself the first time you use it.
Collect everything you need from the client before starting: business name, address, phone number, Google Business Profile URL and their logo for any branded materials. Send a simple intake form when the contract is signed and do not start onboarding until you have the form completed. Missing information mid-onboarding is the main cause of delays.
Step 1: Install the snapshot
In your agency dashboard, go to the new client sub-account. Click the Snapshots tab at the top of the page. Select the appropriate niche snapshot and click Install. For a new sub-account, choose full installation. The snapshot installs in 30 to 60 seconds.
After installation, go through the account quickly and confirm the main elements are present. Check the pipeline has the right stages. Open two or three workflows and confirm they loaded correctly and are in draft rather than published. Check the email and SMS templates are present in the library. This 5-minute review catches any installation issues before you start customising.
Step 2: Customise for the client
Your snapshot uses placeholder text for business-specific details. Go through each template and replace every instance of [Business Name] with the client's actual business name. Check SMS templates for the placeholder phone number and replace with the client's GHL number once connected.
Connect the client's phone number under Settings, then Phone Numbers. Go to Integrations and connect their Google Business Profile. If they use Facebook Lead Ads, connect their Facebook page. If they are on the Agency Pro plan with SaaS Mode, configure their white-label portal settings.
Test the most important workflows before publishing. Create a test contact with your own phone number. Manually trigger the missed call text-back and confirm the SMS arrives on your phone. Submit a test form and confirm the welcome sequence fires. Publishing untested workflows onto a client account is how automations fail on real leads in the first week.
Step 3: Send the welcome sequence
Once the account is configured and tested, send the client a welcome email with everything they need to get started. Keep it brief and action-oriented rather than overwhelming them with everything the platform can do.
The welcome email should include: their login URL and credentials, a 3-minute video or written overview of what has been set up, the 3 things they need to do in the first week (connect their Google account, review their pipeline and test their phone number), and who to contact if they have questions.
Build this welcome email as a GHL workflow triggered by a tag applied when onboarding is complete. When you add the "onboarding complete" tag to the client's admin contact, the welcome email sends automatically. This removes one more manual step from your process and ensures it goes out consistently for every client.
Step 4: Automate the kickoff call
The kickoff call is where you walk the client through their new account, explain what each workflow does and answer their initial questions. Most agencies schedule this manually which adds unnecessary back-and-forth. Instead, include a booking link to your kickoff call calendar in the welcome email.
Set up a dedicated GHL calendar for client kickoff calls with a 45-minute slot. When the client books, an automated SMS confirmation and reminder go out from the workflow you have already built. The kickoff call is scheduled without any manual coordination from your team.
During the kickoff call itself, walk through three things. Show them the pipeline and how to move contacts through it. Show them the conversations inbox and how to respond to automated SMS replies from leads. Show them where to see their reporting. Keep it to 30 minutes. Clients who feel confident navigating the basics in the first call are far less likely to churn in the first 90 days.
Step 5: The first 30 days check-in system
Silence after onboarding is the precursor to churn. Build a simple 30-day check-in sequence for new clients. Day 7: SMS to the client asking how the platform is feeling and whether they have any questions. Day 14: a brief email with a short tip relevant to their niche, something they may not have discovered yet. Day 30: a call or email reviewing what has been set up and what results they have seen so far.
The day 30 review is critical. Frame it as a reporting call: what automations have fired, how many leads have come through, what the review count looks like. Clients who see evidence the platform is working are in a completely different retention risk category than clients who only receive invoices without updates on performance.
