Why manual follow-up fails plumbing businesses

When you are under a sink or in a crawl space, your phone is not in your hand. A potential customer calls, gets voicemail and dials the next plumber on the list. By the time your tech surfaces and sees the missed call, 10 minutes have passed and the job has gone to whoever picked up second.

The estimate problem is different but equally costly. You spend 45 minutes at a house, measure everything, put together a fair quote and email it over. Then life gets busy. You do not follow up on day 2 because you forgot. On day 4 you mean to call but there are three more urgent jobs. By day 7 the homeowner has signed with someone who called twice to ask if they had questions. Your estimate was probably comparable. Your follow-up was not.

These are not willpower problems. They are system problems. And system problems have system solutions.

The three automations every plumber needs

You do not need a complicated system. Three automations, set up correctly, solve the vast majority of the follow-up problem for a plumbing business:

  • Missed call text-back: responds to any unanswered call within 60 seconds so emergency leads stay engaged
  • Estimate follow-up sequence: sends 3 to 4 messages over 7 days after you send a quote, stops automatically when the prospect replies
  • Review request after job completion: sends an SMS 2 hours after you mark a job complete, builds Google reviews passively

Setting up missed call text-back for plumbers

In GoHighLevel, go to Automation, then Workflows, then Create Workflow. Choose Start from Scratch. Name it "Missed Call Text-Back." Add the trigger: Missed Call. Set delay to 0. Add action: Send SMS.

For plumbing specifically, your message should handle both emergency and non-emergency callers in one question:

"Hi {{contact.first_name}}, sorry we missed your call. We are on a job right now. Is this an emergency or a scheduled job? We will call you straight back."

This question does two things. It keeps the lead engaged and it tells you how urgently to call back. A reply of "burst pipe" goes to the top of your callback list. A reply of "looking for a quote on a water heater" can wait an hour.

Enable re-enrollment in the trigger settings so the automation fires on every missed call, not just the first one from a new contact. Turn on business hours filtering only if you genuinely cannot call people back after hours. For emergency plumbing, leaving it on 24/7 is better because burst pipes happen at midnight.

Setting up estimate follow-up

Create a new workflow. Trigger: Pipeline Stage Changed to "Estimate Sent." This fires automatically every time you drag a lead card into that stage in your pipeline.

Build the sequence in this order:

  • Day 0, immediately: SMS confirming the estimate was sent and inviting questions
  • Day 1, 10am: Email with a short summary of what is included in the quote
  • Day 3, 10am: SMS check-in, offer to answer questions or get on a quick call
  • Day 7, 9am: Final brief SMS, no pressure, just checking in

After each message, add an If/Else branch that checks if the contact has replied in the last 24 hours. If yes, end the workflow. If no, continue to the next wait step. This is the part most people skip and it is the most important part. Without it, you are sending follow-up messages to people who have already said yes.

For larger plumbing jobs like full repiping or water heater installations, extend the sequence to day 10 and day 14. Bigger jobs have longer decision cycles and the homeowner may be getting multiple quotes.

Setting up review requests

Create a new workflow. Trigger: Pipeline Stage Changed to "Completed." Wait 2 hours. Send SMS with your Google review link.

"Hi {{contact.first_name}}, glad we could help today. If we did a good job, a quick Google review would mean a lot to our team: [your review link]. Takes about a minute. Thanks for choosing us."

Wait 24 hours. If no reply, send an email follow-up. The SMS converts at 20 to 35 percent for most plumbing businesses. The email catches another 5 to 10 percent of people who missed the text.

Get your Google review link from Google Business Profile. Go to your profile, find the "Get more reviews" card and copy the direct review link. Shorten it with bit.ly so it fits cleanly in an SMS.

Advanced: separate flows for emergency vs planned jobs

Once the three core automations are running well, you can refine them with separate pipelines for different job types. Emergency jobs need fast follow-up and a different message tone. Planned installations have longer decision cycles and benefit from educational content in the follow-up, like explaining the difference between tank and tankless water heaters before the customer makes a decision on a new unit.

In GHL, create two pipelines: one called "Emergency Service" and one called "Planned Work." Use tags to route new contacts into the right pipeline based on how they came in or what they asked for. Each pipeline can have its own stage-based automations with messages written for that specific context.

This level of segmentation takes an afternoon to set up and meaningfully improves conversion rates because the messages feel more relevant to what the customer actually asked about. A homeowner who called about a leaking pipe gets different follow-up than one who requested a quote on a whole-house repipe.
